Manager to Leader

Manager to Leader is a cohort-based program that moves managers from individual contributors, to effective people-managers and leaders of culture, complexity and performance. Two levels: Foundations, for the transition into managing people, and Advanced, for leaders who lead through other leaders.

Foundations

The challenge is learning to lead people.

The transition from individual contributor to manager is one of the most significant shifts in a professional career. Success is no longer measured by your own expertise, effort, or execution. It depends on your ability to help others perform, grow, and succeed.

New managers must learn how to build trust, provide feedback, create accountability, navigate conflict, delegate effectively, and shape team culture. They must also learn how to use authority appropriately and avoid the common trap of solving every problem themselves.

Advanced

The challenge is leading through others.

As leaders take on larger responsibilities, they discover that many of the tools that worked when leading a single team are no longer sufficient. They can no longer oversee every decision, monitor every relationship, or directly shape every outcome.

Success increasingly depends on their ability to align managers, influence peers, coordinate across functions, and create accountability across a larger part of the organization. The challenge is no longer simply leading people. It is helping other leaders and their teams succeed together.

Manager to Leader Foundations

From responsible for your own work to responsible for others.

At its core, the program helps participants make the transition from being responsible for their own work to being responsible for the performance and development of others.

A five-month development program for emerging and mid-level managers, focused on real performance, retention, and leadership advancement. Available virtually or in-person, with tailored tracks for novice and more experienced managers.

Between workshops, participants work in small application groups and bring their own situations to case consultations, so the practice transfers immediately back to the work.

Manager to Leader Advanced

Exercising authority at scale.

The program focuses on exercising authority at scale, leading through layers of management, managing competing priorities, influencing across boundaries, and sustaining performance across increasingly complex organizational environments.

Seven months. Eight core workshops, four deep dives, monthly case consultations. Participants are brought in because they are already dealing with work that sits beyond their immediate teams: work that cuts across groups, where the answer is not clear, where they do not fully control the outcome, and where how they handle it affects more than their own area.

The combination

Advanced leadership is four things running together, and the work is in holding them at the same time. Each layer on its own is partial. Skills without self-awareness become technique. Self-awareness without skills stays in your head. Mindset without growth gets stuck.

Skills

The visible, concrete layer: how you delegate, give feedback, run a hard conversation, hold accountability, design for cross-team work.

Mindset

How you read the situation in front of you: technical or adaptive, your authority, the system you are inside, what is actually being asked.

Self-awareness

What you default to under pressure. What you avoid. What you overuse. What impact that has on the people around you.

Growth

The willingness to keep developing. Adult development is slow and non-linear, and you keep going anyway.

    Stepping into Leadership: The Evolution of the Role and the Self

    The shift from manager to leader is a shift in identity, not just a skill set. We surface what is actually being asked of you at this level, the beliefs and habits that limit it, and the difference between self and role.

    From Team Builder to Systems Architect: Multi-Team Leadership

    Leading across teams requires architecture. Diagnosing structural misalignments, mapping interdependencies, and designing the conditions for performance across functions.

    Mastering Crucial Conversations

    Surface disagreement, give and receive feedback, hold accountability, without losing trust or alignment. We work your real-life conversations and surface your fight, flight or freeze pattern under pressure.

    Investing in Your People's Potential

    At this level, leadership is measured by who grows under you. Diagnosing development needs, adapting your coaching approach, creating stretch that actually builds capability.

    Leading Through Uncertainty: Strategic Decision-Making Under Pressure

    Decisions under incomplete information, competing priorities, and real consequences. Technical, adaptive and fog conditions. Cognitive bias. When to shift from instinct to deliberate thinking.

    The Authority Spectrum in Strategic Alignment and Agility

    The full spectrum of authority, directive, participative and catalytic, and when to shift between them. Formal and informal authority. Power dynamics. The Collaborative Loop.

    Navigating Group Complexity

    Groups are living systems. Diagnosing alliances, conflict, hidden agendas, competing interests, and intervening with clarity and strategic intent.

  8. 8

    Embedding Structures of Ownership and Accountability

    Accountability is built through clear structures, shared expectations, and cultural reinforcement. The Accountability Escalation Conversation. Designing systems that hold ownership at every level.

  • Delegate Effectively

    The five common mistakes. The WATCH framework. Delegating for relief versus delegating for development. Two-way handoffs that build clarity and accountability.

  • Setting and Managing Boundaries

    Yours and your team members'. Crucial conversations applied directly to the expectations, tensions, and conversations we usually avoid.

  • Giving Feedback

    The Radical Candor model. Coaching versus feedback. Your own developmental edges in receiving feedback, not just giving it.

  • Building a Culture of Psychological Safety

    Edmondson and Coyle. Safety, Excellence, Vulnerability, Purpose. Practical interventions you can run in your own team.

Monthly case consultations

Live cases: participants' real challenges, brought to peers, worked structurally. Adaptive work, done together, on actual problems.

Part of a pathway

Stand-alone, or part of a pathway.

The program can be delivered as a stand-alone initiative or as part of a broader leadership pathway. Leaders who need focused work on one capability between or after cohorts can hold Leadership Intensives.
